A friend needs to upgrade four phones. How many (based on previous yeas) can he upgrade at once. We all know how hard it is to order just one. Will he have to go through that four separate times?

If he's able to do 4 upgrades... yes, he will have to go through the process 4 times... at least from Apple. I would imagine that the wireless providers would require it, too.
